Context
Industrial group operating a VMware infrastructure across multiple sites, with a Broadcom renewal due in 8 months. No visibility into the actual renewal cost, application dependencies, or migration risks. The IT department needed a solid technical position before making any strategic decision.
Approach
Structured audit in two parts. Technical part: VM inventory, traffic and critical dependency mapping, HA/DRP analysis. Contractual part: modelling of Broadcom exposure, 3-year cost comparison, evaluation of 3 scenarios. Report delivered to IT management and the Executive Committee with a prioritised wave migration plan.
Multi-site VMware migration to Proxmox VE
Distributed critical production — 3 sites, ~250 VMs, wave migration with rollback
Context
Broadcom renewal multiplied by 5 on a VMware estate spread across 3 sites. Approximately 250 VMs in production, including around twenty critical workloads with internal SLAs. No extended maintenance windows available. DRP existed but had never been tested in a migration context.
Approach
Upfront audit of network and storage dependencies, evaluation of the existing DRP. Target Proxmox multi-node architecture with cross-site replication. Wave migration — non-critical workloads first, critical production in the final phase with rollback validated at each step. VMware kept running in parallel until final sign-off.
Structured POC before migrating a public sector datacenter
Public organisation — documented go/no-go, regulated environment, strict SLAs
Context
Public organisation facing a significant Broadcom cost increase. Intent to migrate, but decision blocked for lack of formal technical validation. Regulated environment, strict continuity requirements. The IT department required a documented and actionable go/no-go before any commitment.
Approach
Scoping with the IT team: validation criteria, representative workloads, network and storage constraints. POC executed in an isolated but representative environment. Seven sequential phases — architecture, network, storage, HA, DRP, load testing, operations — each producing an interim report.
DRP overhaul on ageing infrastructure
Critical B2B production — contractual SLAs, real RTO 3× above target
Context
VMware infrastructure with a formally documented DRP that had never actually been executed. Internal audit: real RTO 3× above the contractual target. Undocumented single points of failure. IT leadership seeking an auditable DRP before SLA renegotiation.
Approach
Audit focused on actual failure points. Proxmox multi-node HA redesign with automatic failover. Replication to secondary site. Failover procedures tested under real conditions, on production-identical workloads.
